About Niniola
Niniola is the founder of Niniola.io and the creator of the CLEAR Framework for AI transformation. The work behind Niniola.io comes from years of working with engineering and product teams on the unglamorous side of AI adoption — the part after the pilot demo, when somebody has to actually run the system in production, measure it, govern it, and justify the spend to a board that has already heard too many AI promises.
Most AI consulting gets sold by people who have never shipped a production AI system. Most AI tutorials get written by people who have never had to make one compliant with the EU AI Act. Niniola.io sits deliberately in the middle — senior enough to sit in a board meeting and credible enough to sit in a code review. That positioning is not an accident; it is what mid-market leaders have been asking for and rarely finding.
Niniola also hosts The Decode, a YouTube channel that breaks down what is actually working in AI transformation at the mid-market level — and, just as importantly, what keeps failing and why. The channel is where a lot of the field research behind the CLEAR Framework gets worked out in public.
Where the CLEAR Framework came from
CLEAR started as a pattern rather than a framework. Working with company after company in the 50-250 headcount range, the same five failure modes kept showing up: teams could not connect AI opportunities to real business outcomes, they tried to automate broken processes instead of fixing them first, they either over-governed (paralysis) or under-governed (legal panic), they mistook pilot demos for production deployments, and they had no credible way to prove ROI to the board when budget came up for review.
CLEAR — Connect, Lean, Enable, Accelerate, Report — is the framework that emerged from systematically addressing each of those five failure modes in order. It is opinionated because the alternative is to give teams yet another buffet of "considerations" and watch them get stuck. How we work
We are remote-first, with on-site availability in the UK and EU for workshops and executive sessions. Engagements are scoped carefully and by application — we decline work that does not fit, and we start every serious relationship with a two-week Diagnostic rather than a 12-week implementation. This order matters: implementing before diagnosing is how most AI consulting goes wrong, and we would rather lose an engagement at the scoping call than lose a quarter of a client's runway to a mis-scoped project.
